The stress response was built for survival, not spreadsheets

When your brain detects a threat, it acts before you have consciously decided anything. The amygdala flags danger and triggers a cascade of stress chemistry that prepares the body to respond. This system is fast, automatic, and older than reason. It kept our ancestors alive by not waiting for a careful analysis.

The catch is that it does not clearly separate a physical threat from a social or professional one. A challenge to your status in a meeting, a curt message from someone senior, or a high-stakes call can trip the same wire as physical danger. The body mobilises as if survival is on the line, because to the threat system, it may as well be.

The three responses, at work

Fight is mobilisation toward the threat. At work it rarely means violence; it means defensiveness, interrupting, needing to win the point, the sharp reply, the urge to control. It can look like drive and decisiveness, which is why it often goes unexamined until it costs you a relationship or a good decision.

Flight is mobilisation away. It shows up as avoidance dressed as productivity: suddenly reorganising your inbox instead of making the hard call, dodging the conversation, filling the day with motion that carefully avoids the one thing that matters. The energy is the same as fight; it is just pointed at the exit.

Freeze is different. Rather than mobilising, the system slows and shuts down. You go blank in the meeting, cannot find the words you had a minute ago, keep putting off a decision, or feel oddly numb and far away from something that clearly needs you. Freeze is often misread as disengagement or incompetence. It is neither. It is the nervous system pulling the brake instead of the accelerator.

Why willpower doesn't reach it

Because these responses fire before the thinking brain is fully online, you cannot reliably think your way out of one while it is happening. Telling yourself to calm down is an instruction issued to the part of the brain that has just been sidelined. This is why capable, intelligent leaders still lose composure or go blank: it is not a failure of understanding, it is the order of operations in the brain. The response comes first; the reasoning arrives late, often just in time to regret it.

Each of these responses is really a way of leaving your window of tolerance, the range in which you can feel pressure and still function. Fight and flight push you up out of it into hyperarousal; freeze drops you below it into shutdown. Naming the response is the first move back inside.

How to work with it

Name which one is running

Simply identifying "this is fight" or "this is freeze" re-engages the thinking brain and creates a sliver of space between the response and your behaviour. You cannot regulate what you have not noticed, and naming is the fastest form of noticing.

Match the tool to the state

For fight or flight, bring arousal down: a slow, extended exhale settles the system within a few breaths. For freeze, do the opposite, gently bring the system back up with small movement and by orienting to the room. The in-the-moment tools differ depending on which direction you have gone.

Raise the threshold so it fires less

The deeper fix is to make the response harder to trigger in the first place. Recovery, sleep and consistent regulation practice raise your baseline, measurable through heart rate variability, so ordinary work pressure stops reading as threat. This is the same capacity described in nervous system regulation.

You will never switch the stress response off, and you would not want to; it is there for good reason. The goal is not to eliminate fight, flight and freeze but to notice them sooner, recover from them faster, and stop them from making your decisions for you. That shift, from being run by the response to working with it, is the difference between reacting and leading under pressure.
